He was turning over around $3 million on roughly 10% margin, working about 80 hours a week to hold it together, quoting after hours and treating every enquiry as urgent.
Clients now pay around $3,000 for a preliminary agreement before he does any detailed pricing, so his expertise gets paid for instead of given away. His week has gone from about 80 hours to about 35. Fewer clients, better clients, less conflict, stronger cash flow.
He spent years tendering on architect-drawn projects, burning dozens of hours pricing work he had maybe a one in four chance of winning. On one job the clients had a budget of around $2 million, his estimate came in at around $2.75 million, and he lost it by $700,000 to $800,000, until it emerged the winning builder had missed roughly $500,000 of scope.
He now charges for pre-construction, which puts him in the project early. On one job a single design adjustment saved the client between $150,000 and $200,000 before a slab was poured. That killed the tendering treadmill and cut the number of builders he competes against to almost none.
He inherited a second-generation business turning over around $1.2 million and ran it the way most builders do, with every client, every trade and every decision flowing through him.
He rebuilt it into a multi-branch operation with a real leadership structure, defined roles, clear accountability and systems that do not need him in the room. Getting there meant facing the true cost of delivery, including that a project manager on around $170,000 cannot be quietly buried in overheads. The proof came when he spent three weeks in the Kimberley with no reception and came back to projects progressing, clients happy and the team delivering.
